01 · Direction

Intent becomes priorities and boundaries.

Leadership question: What should agents optimize—and never compromise?

Direction translates strategy into outcomes that can guide both human and machine action. It makes trade-offs and non-negotiable constraints explicit before teams optimize locally.

Required artifact: An agentic mandate linking strategic outcomes, constraints and accountable owners.

02 · Decisions

Authority is explicit, bounded and revocable.

Leadership question: Which decisions may be supported, delegated or automated?

Decisions define the actual transfer of authority. They distinguish support from delegation, name the accountable human owner, and state when evidence or conditions require escalation.

Required artifact: A decision-rights map with evidence thresholds, approval points and escalation paths.

03 · Work

People and agents operate one designed workflow.

Leadership question: How should people, agents and existing systems divide the work?

Work redesign starts with an end-to-end outcome, not a list of automatable tasks. It specifies handoffs, exceptions, recovery paths and where human judgment changes the result.

04 · Intelligence

Context is reliable, traceable and permitted.

Leadership question: What context can the agent trust, and where did it come from?

Intelligence is the governed context on which action depends: operational data, definitions, organizational memory, provenance, freshness and permission to use it.

Required artifact: A governed context map covering data, provenance, freshness and permitted use.

05 · Control

Action remains observable and interruptible.

Leadership question: How do we know what acted, under whose authority and with what result?

Control makes authority enforceable. Agent identity, least privilege, runtime limits, monitoring, intervention and rollback must operate at the speed of the work.

Required artifact: A control design covering identity, least privilege, logs, limits and shutdown.

06 · Evolution

Operating evidence changes the system.

Leadership question: How will outcomes and incidents revise policy, work and capability?

Evolution turns outcomes, incidents and changed capabilities into deliberate revisions. It prevents a one-time approval from becoming permanent authority by default.

Required artifact: A learning ledger connecting results, feedback, incidents and revisions.
Executive working rule

The weakest system sets the safe limit of agency.

Strong technology cannot compensate for absent decision rights. A policy cannot compensate for an agent that cannot be identified or stopped. Do not average away a material gap.
